The situation

  • A process that existed only in email

    Requests, approvals, and supporting documents moved through personal inboxes and shared spreadsheets, leaving no reliable audit trail and no way to measure cycle time.

  • No shared view across sites

    Each site tracked work differently, so consolidated reporting required manual collection and reconciliation every period.

  • Change was risky

    Existing automations had been built directly in production by different people, with no source control and no safe way to test a change.

How we worked

  1. Model the process once, properlyWe mapped the real flow including the exceptions people worked around, then designed a Dataverse model that represented the process rather than mirroring the old spreadsheets.
  2. Environment strategy and ALM firstDevelopment, test, and production environments with managed solutions, source control, and pipelines were established before feature work began.
  3. Reusable components across sitesShared components and business rules meant site-specific variations became configuration rather than separate applications.
  4. Reporting designed with the modelPower BI was designed alongside the data model, so operational reporting did not require a later extraction layer.

  • Automated document generationPower Automate generates and files the required documents against the record, replacing manual assembly and re-keying.
  • Operational reportingPower BI reporting over Dataverse for volume, cycle time, and bottleneck visibility across sites, from one model.
  • Managed delivery lifecycleSource-controlled managed solutions and deployment pipelines so changes reach production through test rather than around it.

What changed

Figures are published only once the client has approved them. Where a value reads “Illustrative”, the improvement is real but the number has not been cleared for publication.
